Marketing operations for growth-stage device companies

The unglamorous infrastructure that decides whether everything else works.

Marketing operations is the least interesting part of this work and the part that decides whether any of the rest of it survives contact with a second quarter. A growth-stage device company usually has capable people, real budget, and an operations layer assembled by whoever needed something to work that week.

What does the gap actually look like?

More tools than operations. A marketing automation platform nobody fully configured, a CRM whose stage definitions mean different things to different teams, campaign names that encode information in three incompatible formats, and a reporting layer that reconciles to nothing.

The symptom is not that the numbers are wrong. It is that nobody can say confidently whether they are wrong, which has the same practical effect and is harder to fix.

Why does this get skipped?

Because it never looks like the priority. Operations work produces no campaign, no asset, and no meeting-ready win. Its return shows up as decisions that were correct because the data was, which is invisible by construction.

It also has an unhelpful cost profile: mostly paid up front, mostly earned later, with a window that closes. Naming conventions applied to historic data are a migration project. Applied going forward they are a configuration change.

What should get built first?

The layer everything else reads from. A naming convention enforced at creation rather than by audit. Lifecycle stages with definitions written down and agreed by sales. A single source for what a qualified lead is. Reporting joined to the records finance recognises.

None of this is difficult. All of it is boring, and it compounds, which is the whole argument for doing it before the next campaign rather than after.

Specifications, taxonomies, and checklists that a marketing operations lead can adopt directly, plus analysis of where this category’s tooling assumptions break against device and DME realities. Copy-pasteable and complete — the artifacts here are meant to be used without ever contacting Carmine.
